In all projects, critical individuals play significant roles that aren’t always tied to leading a specific deliverable. Their contributions are essential for project success, and it’s important to explicitly define their roles.
The RACI Matrix: Rethinking a trusted tool
The RACI matrix has long been a trusted tool for defining roles and responsibilities on implementation projects. It clarifies who is Responsible, Accountable, Consulted, and Informed – or does it?
At HRchitect, we’re utilizing a variant of the traditional RACI matrix across our teams to formally include a dedicated ‘S’ for Supportive. This approach is known as RASCI.
We know that implementation projects succeed not just because tasks are completed, but because our implementation teams are supported throughout the process. The distinct supportive (S) role in the RASCI matrix helps clarify expectations. It indicates who will provide resources and guidance to enable the responsible (R) party’s success. It also helps to reduce friction by ensuring the support team is proactive rather than reactive. This eliminates the need for someone to “jump in” to help when issues arise or assistance is needed.
The supportive role strengthens collaboration by making assistance a planned and intentional part of the project rather than an afterthought.

- Better and more agile resource planning: The project plan includes time for support tasks.

We’ll draw on a recent client implementation engagement for an enterprise client in the manufacturing industry, which included this updated methodology. The RASCI matrix augmented the regular client-side and implementation team roles. It updated the traditional RACI matrix to include a supportive (S) team member. This role allowed the team to measure the client’s cutover readiness and cross-team alignment.
